Intelligent Document Automation for Driver Activation at Scale

Background

The client, a leading travel and mobility service provider in Europe, needed to streamline driver onboarding across 9 EU countries, managing:

• 200+ document variants per country
• 8+ languages
• High compliance and accuracy demands

Manual document review created significant bottlenecks, compliance risks, and low throughput, limiting the number of drivers onboarded per day.

Challenges

• Manual, error-prone review → onboarding delays & compliance risks
• Multilingual & handwritten documents → legacy OCR systems failed to extract accurately
• Tampered documents → increased fraud detection complexity
• Low onboarding throughput → slowed down driver activation at scale

1. Intelligent Pipeline

We designed a multi-stage pipeline to ensure accuracy, scalability, and compliance:

• Document Ingestion & Preprocessing → normalization, noise reduction, format classification (via OpenCV).
• Primary OCR (Google Document AI) → field-level structured extraction.
• Confidence Scoring → uncertain cases flagged automatically.
• Fallback to LLMs → Gemini / GPT / Mistral for handwritten, multilingual, or complex layouts.
• Schema-aligned JSON Output → directly consumed by the Driver Management Tool.

2. Prompt Engineering

We customized prompt strategies to ensure structured, fraud-resistant outputs:

• Schema-based prompts → enforced consistency in JSON field outputs.
• Localized prompts → tuned for German, Polish, and other EU languages.
• Few-shot examples & guardrails → enabled fraud/tamper detection.
• Evaluation loops → prompt variations tested against ground-truth data.
